Workflow

Goal & North Star Setting

Turning strategy into metrics that survive being checked

About this workflow

Translating strategy into measurable intent — the value model beneath a paired customer north star and business metric, the objectives and key results under them, and the targets attached to those. The work runs from fixing the decision context and counting the moments where customers get value, through testing candidate metrics against five named tests, and on to targets built from sourced baselines with the arithmetic shown.

Its purpose is to keep a goal set defensible under questioning months after the planning cycle closed. A target whose baseline nobody can trace is completely persuasive and completely fabricated, so it is printed as not defensible rather than dressed in arithmetic that implies a number somebody once measured.

The recognizable task

Typical trigger
  • A planning cycle needs measurable intent and the current metrics reward output
  • Nobody on the team can say what success would look like this quarter
  • A metric has been proposed and nobody has tested whether it can be gamed
What good looks like
  • Every value moment names an event a system could count, marked evidenced or hypothesised
  • Each rejected metric candidate names which of the five tests it failed
  • Every target shows its baseline and the arithmetic, or reads no baseline supplied
